Gap Selling: how to map the current state, the future state and the gap between them
Gap Selling is a problem-centric sales method created by Jim Keenan. The rep's job is to understand the buyer's current state in detail, help them define the future state they want, and make the gap between the two clear and worth closing. The bigger and better understood the gap, the more value the buyer sees in changing.
Gap Selling was developed by Jim Keenan and published in his 2018 book Gap Selling. Keenan leads the sales consulting and training firm A Sales Growth Company. The method argues that people buy to solve problems, so discovery should focus on the problem, its root cause and its impact rather than on rapport or product features.
Best for
- B2B discovery where buyers describe symptoms but not root causes
- Reps who lean on rapport and features instead of understanding the problem
- Building a business case grounded in the buyer's current numbers
- Consultative sales where the solution has to be shaped to the buyer
- Teams that want discovery notes managers can actually inspect
Practice Gap Selling in Vonvo by building a custom scenario around it (Starter plan and up). Calls are scored on the NEPQ-based scorecard.
The Gap Selling stages
In order, with what each stage is for and questions you can adapt.
Current state: environment
Learn the facts of how the buyer's business works today: tools, processes, people and numbers.
- "Walk me through how a request moves from intake to done today."
- "What tools and teams are involved along the way?"
- "What are the key numbers you track for this?"
- "What's changed in the last year?"
Problems
Identify the specific problems in the current state, and separate real problems from symptoms.
- "What's not working the way you'd like it to?"
- "Where do things break most often?"
- "Is that the problem itself, or something you're seeing because of another problem?"
- "Which of these matters most to you right now?"
Business impact
Quantify what each problem is costing the business in money, time, risk or growth.
- "How often does that happen, and what does each occurrence cost?"
- "What does it do to revenue, margin or customer retention?"
- "Who else in the company feels this?"
- "If you added it up over a year, what would it come to?"
Root cause
Find out why the problem exists, because your solution has to address the cause, not the symptom.
- "Why do you think that keeps happening?"
- "What would have to change for it to stop?"
- "What have you tried, and why didn't it stick?"
- "Is this a process, people or tooling issue, or a mix?"
Emotional impact
Understand how the problem affects the buyer and their team personally, since that is what drives urgency.
- "How is this affecting you and the team?"
- "What's the conversation like with your boss when this comes up?"
- "What would it mean for you to finally get this fixed?"
Future state
Help the buyer define where they want to be, in specific and measurable terms.
- "If this were fixed, what would be different a year from now?"
- "What would the numbers look like?"
- "How would your team's week change?"
- "What would that let you do that you can't do today?"
The gap
Summarize the distance between the current and future state, confirm it with the buyer and agree it's worth closing.
- "So today you are here, and you want to get there. Did I get that right?"
- "What's closing that gap worth to the business?"
- "What happens if the gap stays open another year?"
- "Is closing this a priority for this year, or a nice-to-have?"
What Gap Selling sounds like on a call
An illustrative excerpt. Notice where the rep asks instead of pitches.
- Rep
Walk me through what happens today when a customer opens a support ticket.
- Buyer
It lands in a shared queue, someone triages it, then it goes to tier one or tier two.
- Rep
Where does that break down?
- Buyer
Triage. Tickets wait a day or more before anyone looks at them.
- Rep
Why do you think triage is the bottleneck?
- Buyer
We have one person doing it, and half the tickets are missing the information we need.
- Rep
What does that wait cost you?
- Buyer
Our renewals team says slow support comes up in almost every churn conversation.
- Rep
If this were fixed a year from now, what would it look like?
- Buyer
Every ticket triaged within an hour, and support off the list of reasons customers leave.
- Rep
So today tickets wait a day for triage because intake is incomplete, and it's showing up in churn. You want triage under an hour. Is that the gap?
- Buyer
That's it exactly.
A Gap Selling call scorecard
What a reviewer should listen for.
| Criterion | What good looks like |
|---|---|
| Current state depth | The rep can describe the buyer's current process, tools and key numbers without guessing. |
| Problems vs symptoms | The rep separates the underlying problem from the symptoms the buyer mentions first. |
| Quantified impact | At least one problem is tied to a cost or business outcome using the buyer's own numbers. |
| Root cause | The rep identifies why the problem exists, and the proposed solution addresses that cause. |
| Defined future state | The buyer describes a specific, measurable outcome they want. |
| Confirmed gap | The rep summarizes the gap out loud and the buyer explicitly agrees with it. |
Common mistakes
- Mistaking a symptom for the problem, such as accepting 'we need more people' without asking why the current team can't keep up.
- Moving to the future state before the current state is fully understood, which leaves a vague gap and no business case.
- Quantifying impact with your own estimates instead of the buyer's numbers, so the gap doesn't feel real to them.
- Skipping the root cause, then proposing a solution that fixes the symptom and doesn't hold up in evaluation.
- Never playing the gap back for the buyer to confirm, so you each leave with a different picture of the problem.
- Describing your product as the future state, instead of letting the buyer describe the outcome they want.
How to practice Gap Selling
- Build a custom Vonvo scenario with an AI operations leader persona and run a 10-minute discovery call where you may not mention your product. End only when you can play back the current state, future state and gap.
- Drill root cause: have the AI buyer open with a symptom, and practice asking why until you reach a cause your product could plausibly fix.
- Practice quantifying impact against a skeptical CFO persona who won't accept rough numbers, and build the cost of the problem from their figures, not yours.
- Run the same scenario twice, once leaning on rapport and features and once focused on the gap, then compare the scored feedback.
- End every practice call with a one-sentence gap summary and check whether the AI buyer agrees with it.
Gap Selling questions, answered
What is the gap in Gap Selling?
It's the distance between where the buyer is today (the current state) and where they want to be (the future state). Gap Selling argues that the value of any solution comes from the size of that gap, so the rep's main job is to understand and quantify it with the buyer.
How is Gap Selling different from SPIN Selling?
They overlap a lot: both focus on problems and their impact. Gap Selling puts more weight on understanding the current state in detail, finding the root cause and getting the buyer to define a measurable future state, and it treats the gap itself as what the buyer is paying to close.
Does Gap Selling replace rapport-building?
Not exactly. Keenan's argument is that buyers trust reps who understand their problems more than reps who are simply likable, so credibility comes from expertise and good questions rather than small talk. You still need to be easy to talk to.
What questions should I ask in Gap Selling discovery?
Start with how things work today, then what isn't working, what it costs, why it's happening and how it's affecting people. Only then ask what the buyer wants instead. The example questions on this page follow that order.
Does Vonvo score Gap Selling calls?
Not out of the box. Vonvo scores practice calls on an NEPQ-based scorecard, and SPIN, MEDDIC and BANT are available as frameworks for practice and live-coaching guidance. For Gap Selling, teams can build custom scenarios with buyer personas and problems that fit their market, then review calls against criteria like the scorecard on this page.
